What a Judge Looks For: Inside America’s Coolest Stores

Karen Estrada served as a judge for INSTORE Magazine’s America’s Coolest Stores contest.

Every year, INSTORE Magazine’s America’s Coolest Stores contest asks a deceptively simple question of independent jewelry retailers across the country: what makes a store worth walking into? Entries are judged in two categories — Big Cool for stores with six or more full-time employees, and Small Cool for those with five or fewer — and scored across store design, brand story, marketing, digital presence, and individuality.

It is one of the most closely watched honors in jewelry retail, and the panel is drawn from across the industry: retail designers, brand strategists, merchandisers, and operators. This year, Karen Estrada of Artco Group sat on that panel.


Judging stores when you build them for a living

Most judging panels look at a store from the outside in. Artco’s vantage point is different. For four decades the company has designed, manufactured, and installed the environments that independent jewelers and luxury brands sell from — which means the questions Karen brings to an entry are the ones a retailer asks two years later, not two weeks after opening.

Does the lighting still flatter the merchandise once the collection changes? Will that finish survive a decade of customers leaning on it? Is the layout doing work, or just looking good in photographs? A store can photograph beautifully and still fight its staff every day.


What retailers are actually asking for

The judging came in the same season as JCK Las Vegas, where Artco spoke with dozens of independent jewelers and multi-location retailers. Across those conversations a consistent set of priorities emerged — and they line up closely with what separates a strong contest entry from an ordinary one.

  1. Organic colors and materials. Warm, earthy tones and natural textures replacing cold, clinical finishes.

  2. Lighting that elevates. Intentional illumination that brings out brilliance without overwhelming the space.

  3. Materials built to last. Retailers are done replacing fixtures every few years.

  4. Open, breathable layouts. Gallery-style environments with room to explore, not cramped cases and cluttered floors.

  5. The product is the hero. The store should recede; the collection should command.

None of these are styling choices. Each one is a decision made early — in planning, in engineering, in material selection — and each one is difficult to correct after the fact. That is the thread connecting the judging table to the shop floor.

Why it matters for independent jewelers

The stores that win these contests are rarely the ones that spent the most. They are the ones where every decision points in the same direction — where the casework, the lighting, the layout, and the brand story are telling a single coherent version of the same thing.

That coherence is difficult to retrofit and straightforward to plan for. It is also, not coincidentally, what makes a store easier to sell in for years after opening night.
